Business modelling for a community and heritage pub
The challenge
Menter y Plu had successfully saved and reopened the last remaining pub in the village, securing community ownership and significant investment to restore both the pub and the adjacent historic chapel. As the project moved from capital development to long-term operation, the Board needed support to determine the most sustainable future model.
Key questions for this project were around governance, operational readiness, management capacity, income generation and the balance between commercial success and community benefit. With holiday accommodation, a shop and garden as well as the bar and food offering, clarity was needed on how to outsource some of the operation.
How we helped
We acted as a critical friend to y Plu, undertaking an operational readiness and strategic review.
We explored governance arrangements, management structures and options for operating the pub, holiday accommodation and wider community facilities.
Through workshops, option appraisal and financial analysis, we assessed the advantages and disadvantages of different delivery models, including direct management, partnership approaches and leasing arrangements. We also helped the Society understand how commercial activities could support its heritage, cultural and community objectives.

A preferred partnership-based operating model was identified, balancing commercial expertise with community control and Welsh cultural objectives.
The work provided a clear framework for decision-making as the refurbishment progresses, helping ensure that the expanded pub, chapel and community facilities can operate sustainably while continuing to deliver social, cultural and heritage benefits for local people.
