Strategic review, business planning and branding support to support The Three Trusts in becoming West Midlands Heritage Trust
The challenge
Three long-established building preservation trusts in the West Midlands had been working collaboratively for a number of years but faced challenges around governance, identity, sustainability and long-term resilience.
Operating through separate structures created complexity and limited their ability to attract investment, employ staff, present a unified voice and maximise their collective impact.
They recognised the need for a clearer strategic direction, stronger organisational model and a more compelling public profile that reflected their shared mission.
How we helped
We delivered a comprehensive organisational review examining governance, legal structures, partnership arrangements, vision, mission, branding and future income opportunities.
Through facilitated face to face workshops, strategy sessions and detailed research, we assessed how the trusts could work more effectively together and developed options for a sustainable future operating model.
Following this work, our branding partners at Bold Studio supported the creation of a new identity, name and visual brand that could unite the organisations while strengthening recognition and engagement.

The project resulted in the creation of a new legal entity and the merger of the three organisations under a single regional identity: West Midlands Heritage Trust.

The restructuring helped create a platform for future growth and has supported the Trust in securing significant external funding and building a dedicated professional team.
