Business modelling for a community and heritage pub
The challenge
Menter Ty’n Llan was established to save and redevelop a historic village pub at the heart of the Welsh-speaking community of Llandwrog.
Following the successful community acquisition and initial reopening of the pub, the organisation faced the more complex challenge of delivering a major redevelopment project, creating new income streams and ensuring long-term sustainability.
The Board wanted independent support to consider whether they should manage all elements or the business themselves (accommodation, bar and restaurant) or whether some or all if should be tenanted out, and how.
How we helped
We supported T'yn Llan by providing strategic business planning and financial modelling, and setting out detailed pros and cons of different models and the implications of each.
We worked closely with trustees and stakeholders to refine thin through these operational arrangements for pub, rooms and bar, and facilitate agreement on a way forward.
Our work examined the future operation of the pub, restaurant, accommodation and community facilities, alongside income generation, risk management and partnership opportunities.
The result
Funding secured to continue developing the community-owned heritage asset
Detailed risk and reward model advertised and a tenant is now in place working collaboratively with the group
We helped provide T'yn Llan a clear roadmap for the next phase of development, giving funders and stakeholders confidence in the project.
Ty’n Llan was then able to progress plans for a major refurbishment, including upgraded hospitality facilities, guest accommodation and enhanced community spaces. The organisation benefitted too from a stronger strategic direction in relation to how a tenant would work.
The project was successful in securing funding and remains a flagship example of community ownership, using a heritage asset to support local services, Welsh culture, community wellbeing and long-term rural resilience.
